Can your existing ad be turned into AI variants?
Short answer: sometimes—but a polished still does not decide. An existing ad is suitable for AI variants when its source material, shot geometry, rights and delivery requirements let the team isolate the requested change without degrading everything that must remain identical. A preflight turns that question into a verifiable production decision.
The answer is not always “use AI”. There are four professional routes: version the master, rebuild part of it through a hybrid workflow, reshoot or keep the current ad unchanged. The fourth route can be the right answer when risk, cost or loss of fidelity outweigh the value of a new version.
What an ad-variant preflight actually is
It is a technical and editorial review before the final production quote. The team inspects the files, identifies the highest-risk shots, separates invariants from variables and defines a representative proof. It is not a performance promise, a fixed quote issued without seeing the assets or automatic legal clearance.
For an agency or marketing team, the preflight prevents two opposite mistakes: rejecting a creative that could be adapted safely, or commissioning a large set before testing the shot most likely to break the system. What to send before asking for an assessment
A social-media download may explain the idea, but it rarely contains enough information to design the production. A useful source package includes:
- the highest-quality master available and, where possible, a clean version without burnt-in titles or subtitles;
- a shot list or timecodes identifying the requested change;
- packshots, vector logos, fonts, approved claims and the current brand guide;
- music, voice and effects stems, script and subtitle files when language is involved;
- territories, channels, durations, aspect ratios and usage dates;
- confirmation of rights covering talent, voice, music, stock, locations and supplied material;
- the owners of product, creative, legal, language and media approval.
A flattened master can still be assessed when editable files are unavailable. The range of options changes: backgrounds may need rebuilding, elements may need rotoscoping and recompositing, or the recommendation may be limited to specific shots.
Five gates before quoting the batch
Green means there is enough evidence; amber requires a boundary or proof; red stops scale until the risk is resolved. This is not an automatic score: every gate records a decision.

The eight checks that determine the route
1. Master quality and structure
The review covers resolution, compression, frame rate, dynamic range, noise, previous reframing and embedded graphics. Structure matters too: project files, clean plates, alpha channels or separated layers can turn an expensive reconstruction into a direct adaptation. Delivery specifications are confirmed per channel; there is no single codec that is correct for every destination.
2. Shot behaviour over time
The sequence must be played, not judged from one frame. Hands crossing the product, hair, motion blur, transparency, reflections, water, contact shadows and unstable camera movement increase tracking, masking and compositing work. Fast cuts can conceal a flaw or repeat it. The preflight marks the difficult shot and its exact duration.
3. Product, logo and copy fidelity
The brief defines which details cannot be approximate: silhouette, proportions, catalogue colour, label, ingredients, price, claim, legal line or typeface. If the product must remain exact in every frame, a hybrid of real packshots, 3D, motion design or live action may be more dependable. “Generated” and “faithful” are not synonyms; the proof must demonstrate both separately.
4. Talent, voice and usage rights
Before changing a real person, voice or performance, the team checks consent, contract, territories, term, media and the permitted scope of transformation. Music, stock, typefaces and locations require the same discipline. A technically editable file is not necessarily cleared for the intended use. 5. Audio, language and localisation
Translating one caption is not the same as localising a piece. The preflight identifies voice-over, visible dialogue, lip sync, subtitles, units, prices, pronunciation, pacing, sentence duration and regulatory lines. With separate stems and an approved script, adaptation may be modular; with a stereo mix and overlapping dialogue, it may require separation, dubbing or a rebuilt soundtrack.
6. Formats, crops and safe zones
“We need vertical” is not yet a delivery specification. The brief must name the platform, placement, aspect ratio, duration, resolution, file weight, captions and interface elements that may cover the message. Google Ads’ current Demand Gen asset requirements separate horizontal, vertical and square assets; TikTok’s In-Feed guidance states that safe zones depend on dimensions, caption length and additional formats. Specifications change, so the channel’s current documentation must be checked for each delivery.
7. Provenance, transparency and traceability
The production record should connect sources, licences, transformations, versions, approval owners and the destination of every export. The C2PA Content Credentials specifications provide a technical standard for carrying verifiable provenance information; they do not replace internal approvals or prove that every usage right has been cleared.
If the piece will be published in the European Union, the preflight should include an explicit legal decision about transparency. The European Commission’s official FAQ on AI Act Article 50 explains marking and disclosure duties, scope and exceptions applying from 2 August 2026. 8. Approval and operations
Finally, the team defines who can say “approved”, what causes rejection, how many review rounds are included and how masters, languages and statuses will be named. An adaptable asset without an approval owner is still an operational risk. The preflight must end with a recommendation, a boundary and a next action.

The matrix does not score the ad’s creative quality. It decides whether the requested change can be produced and governed. The final quote comes next: volume, complexity, languages, formats, rights and review rounds all affect scope.

Test the hardest shot first—not the most photogenic one
A useful proof reproduces the real problem: interaction, reflection, motion, copy or continuity. Showing only the easy shot lets the batch fail after direction and schedule have already been approved. The proof needs enough frames to judge temporal stability, not just a single image.
The change should also have a name. In campaign measurement, TikTok’s official Split Testing documentation permits one variable per test; the same conceptual discipline helps production. If product, talent, background and edit all change together, the team is no longer validating a simple replacement—it is approving a new direction.

Same talent, camera, scale and timing; the hero pack changes. This proof makes edges, occlusion, reflections, copy and continuity reviewable before the batch expands.
When automatic playback is active, both clips advance in sync and without sound. The demonstration shows one class of transformation; it is not a campaign-performance case study and cannot replace a preflight of the actual source material.
A location can be a compound variable
Changing market or context often brings styling, accessories, light, art direction, voice and cultural codes with it. That does not make the change invalid, but it should be approved as an editorial adaptation rather than presented as a background swap.

What the preflight should deliver
- an inventory of received material and gaps that constrain production;
- a shot map with observable low, medium or high-risk reasons;
- a list of invariants, variables and rejection criteria;
- a recommendation to version, rebuild, reshoot or retain;
- a representative-shot proof when evidence is needed to decide;
- outstanding formats, languages, rights and approvers;
- a proposed production scope that does not confuse a sample with a finished master.

Frequently asked questions
Can an ad be audited without the editable project?
Yes. A flattened master still reveals image, motion, audio and possible reconstruction routes. Without layers, clean plates or stems, there is less flexibility and more uncertainty; the report should make that explicit.
Does a preflight guarantee better campaign performance?
No. It validates production feasibility and control. Performance needs a hypothesis, comparable distribution, a metric and campaign data; a technically sound creative does not guarantee a commercial result.
Must every shot be tested?
Not before the route is chosen. The full piece is inspected and the representative high-risk case is tested. Once production starts, the final scope should include quality control for every shot.
Can every horizontal video be converted to 9:16?
No. It depends on framing, camera movement, product position, room for copy and the placement’s safe zone. Sometimes a crop is enough; sometimes the frame must be extended, recomposed or rebuilt as a vertical master.
How long does it take and what does it cost?
There is no universal figure. Duration, shot count, source quality, transformation difficulty, rights and the need for a proof all matter. A responsible assessment separates diagnosis from full production.
